About First Forge
First Forge was created from a simple observation: as organisations grow, complexity often increases faster than the structures designed to support them.
Decision pathways become unclear, accountability becomes fragmented, and leadership teams gradually find themselves spending more time resolving operational friction than focusing on direction.
These problems are frequently treated as people issues; in reality, they're usually structural.
First Forge exists to help organisations restore operational clarity—ensuring that responsibilities, decision pathways, and governance structures are aligned with the scale and complexity of the organisation.
Founder Profile

Roy Phang
Managing Partner
Roy has more than two decades of experience working in operational leadership roles across complex organisations in the Asia-Pacific region.
Over the course of his career, he observed a recurring pattern: when organisations struggle operationally, the problem is rarely the people—it's the structure around them.
This observation became the basis of Roy's MBA dissertation almost 15 years ago, where the early ideas of what is now the Structural Clarity Framework™ were first developed and tested.
Roy founded First Forge to help organisations restore operational clarity and strengthening decision pathways, accountability and organisational structure as businesses grow.

Who First Forge Works With
First Forge works with organisations that have reached a stage where operational complexity is beginning to outpace internal structure.
This typically includes:
-
Growing SMEs. Businesses that have expanded quickly and are beginning to experience leadership bottlenecks, operational friction, or unclear accountability.
-
Multi-site Operations. Organisations managing multiple locations where operational visibility and governance consistency become increasingly difficult to maintain.
-
Service organisations with complex operations. Businesses where coordination between teams, vendors and leadership requires clearer operational structure.
-
Leadership teams seeking operational clarity. Executives who recognise that recurring operational problems are often structural rather than purely performance-related.
First Forge helps these organisations strengthen the operational foundations that allow them to grow without losing clarity, accountability, and control.
The Structural Clarity Framework™ was developed through years of operational observation and structured analysis of organisational environments.
